Count them yourself. There aren’t as many as you think.
Go pull up a calendar and count the Saturdays between this weekend and Christmas. Eleven. Add Boxing Day, which lands on a Saturday this year, and you’ve got twelve. That’s it. Twelve big days standing between you and the end of your retail year.
Not twelve weeks. Twelve days. Every other shift between now and then matters, but these are the ones that carry the volume, test your team and decide whether December was the month that saved your year or the month everyone made excuses about. The scary part is how normal they feel this far out. October Saturdays feel like practice. They’re not. They’re the only practice you get.
Put the Twelve on a Wall Where Everyone Sees Them
Right now your team is thinking in shifts. Today, tomorrow, the schedule next week. Nobody’s thinking in a countdown, because nobody’s shown them one.
So build it. Twelve boxes on the back room wall, one per Saturday, with a number in each. Last year’s sales, this year’s target, whatever metric your team can actually move. Cross them off as they pass. Suddenly a random Saturday in late October isn’t a random Saturday. It’s number three of twelve, and everyone in the building knows it.
A countdown nobody can see isn’t a countdown. It’s a thought you had once in your office.
Treat October’s Saturdays as Dress Rehearsals
Here’s the gift October gives you and November takes away: room to be bad at something. Your October Saturdays have real traffic, real customers and real pressure, but not so much that mistakes are expensive.
So use them properly. Run the holiday huddle format you’ll use in December. Test your floor coverage plan. Watch your newest people handle a line and find out what they can’t do yet. Every weakness you discover on October 17th is one you can fix. The same weakness discovered on December 12th is just a bad day you watch happen.
Pick one thing to test each October Saturday: the huddle, the breaks plan, the cash flow, the add-on push. Rehearse it while the stakes are still low.
Know Which Saturdays Are Which
The twelve aren’t equal, and planning them identically is how stores get caught flat. The October four are your rehearsal. The November run, including the Saturday right after Black Friday, is where volume arrives and your team’s habits get stress tested for real. December’s three before Christmas are pure execution, full staff, no training, no experiments. And Boxing Day is its own animal entirely.
Plan each block differently. Rehearse in October. Push hard and coach relentlessly in November while there’s still time for it to stick. In December, protect your team’s energy and get out of their way. Trying to introduce a new process on December 12th is a decision you’ll regret by noon.
Set a date, maybe the end of November, after which you stop teaching new things and start purely supporting. Write it down so you actually honour it.
Debrief Every One of Them
Most stores close a big Saturday, exhale and move on. That’s twelve learning opportunities thrown in the bin.
Spend ten minutes at close on each of these days. What went well, what cost us sales, what’s one thing we change next Saturday. Ask your team, not just yourself, because they saw things you didn’t. Then actually change that one thing. Twelve Saturdays with a deliberate adjustment after each one is a completely different store by December than twelve Saturdays that simply happened to you.
Ten minutes, three questions, one change. Any longer and it dies by November, which is exactly when you need it most.
The Bottom Line
Retail’s biggest quarter doesn’t arrive all at once. It arrives twelve Saturdays at a time, and most of the outcome is decided by what you did on the early ones, back when they felt like ordinary days.
So count them, post them, rehearse on the cheap ones, plan each block for what it actually is, and squeeze a lesson out of every single one. Twelve is not a lot. But twelve used well beats a whole quarter of hoping.
