Your Team Is About to Get Tested

On Sunday the calendar flips to November, and your store stops being graded on effort.

Right now your team is coasting on October habits. Moderate traffic, forgiving pace, enough slack in the day that a missed greeting or a weak close doesn’t really cost anything. Everyone looks competent in October.

Then November arrives and the test begins. More customers, less time, longer lines, tired staff, higher expectations. Nothing about your team changes on Sunday. The pressure does, and pressure doesn’t build skills. It reveals whichever ones you already built. Here’s how to find out what you’ve got while there’s still time to do something about it.

Step 1

Know What the Test Actually Measures

Holiday pressure doesn’t test whether your people are nice or willing. Almost everyone is both. It tests whether the right behaviour is automatic.

Can they engage a customer while three others wait? Add on without being reminded? Recover a messy floor mid-rush without being told? In October, your team has time to think their way through these moments. In December they won’t, so whatever isn’t automatic simply won’t happen. That’s the whole test: not what your team knows, but what they do without thinking.

The question to ask.
Which of your selling standards would survive a shift where nobody had a second to think? Those are the ones you’ve actually trained. The rest are just hopes.
“Pressure doesn’t build character in retail. It just shows you what you already built.”
Step 2

Find Your Weak Spots on Purpose This Week

Most managers discover their team’s gaps the hard way, live, on a Saturday in December, with customers watching. You can find the same gaps this week instead, for free.

Spend your next few shifts watching one person at a time, start to finish, through a full customer interaction. Not managing, not helping. Watching. Where do they stall? What do they skip when they get busy? Who’s great one-on-one and lost with a line? Write down what you see. That list is your November coaching plan, and you just built it before it cost you anything.

Be specific.
“Needs to sell better” isn’t a gap. “Stops asking questions as soon as there’s a second customer waiting” is a gap you can coach on Monday.
“Every weakness you find this week is one you fix. Every weakness you find in December is one you watch.”
Step 3

Coach Hard Now, Because November Is Your Last Window

Here’s the timeline that matters. November still has room for real coaching: you can correct someone, have them practise it, check it next shift and watch it stick. By mid December that window closes. The volume is too high, your people are too tired, and new instructions just add noise to an already loud day.

So front-load everything. Pick the one or two behaviours that will matter most when it gets busy, usually engaging quickly and adding on, and drill them relentlessly for the next few weeks. Catch them doing it right, correct the misses immediately, and keep the list short. A team that’s genuinely good at two things under pressure beats a team that was told about eight.

Set your deadline.
Decide now which date you stop teaching and start purely supporting. Then coach like you mean it until then.
“November is the last month your coaching can still change December.”
Step 4

Remember That You’re Being Tested Too

Your team isn’t the only one about to face pressure. So are you, and your test is harder to see because nobody grades it in the moment.

Do you stay on the floor coaching when it gets busy, or retreat to the office and the paperwork? Do you hold the standards when you’re exhausted, or let them slide because everyone’s tired? Does your energy lift the shift or drain it? Your team will mirror whatever you do in the hard weeks, which means your composure in December is itself a leadership tool. Plan for that like you’d plan a schedule: protect your days off, get your admin done early, and decide now what kind of manager shows up at 7pm on the twentieth.

Here’s the truth.
When the store gets chaotic, your team doesn’t follow the plan. They follow you.
“In December, a calm manager is worth more than an extra body on the floor.”

The Bottom Line

November doesn’t make teams better. It exposes them, and then December sends the invoice. The stores that finish strong aren’t the ones with more talent. They’re the ones whose managers used these last quiet weeks to find the gaps and close them.

So go watch your team this week. Write down what you see. Pick two things and coach them until they’re automatic. The test starts Sunday, and the good news is you still have time to prepare for it.
