The 4-7pm Problem

Your store is managed for the morning. Your money is made in the evening. See the problem?

Think about how your store runs at 10am. The manager is in. The A-team is on the floor. The store is fresh, stocked and standing tall. Now think about 6pm. The manager left hours ago. The closing crew is your newest and youngest. The floor is picked over, the energy is flat, and the store is coasting to the finish line.

Here’s the kicker. For most retail stores, late afternoon and evening is when a huge share of the week’s traffic and sales walks through the door. Which means many stores put their strongest resources on their quietest hours and their weakest on their busiest. That’s the 4-7pm problem, and fixing it might be the fastest sales increase available to you.

Step 1

Look at Your Numbers by Hour, Not by Day

Daily totals hide the problem. Pull your traffic and sales by hour for the last few weeks and look at what’s really happening between late afternoon and close.

Then ask the harder questions. What does conversion look like in the evening versus the morning? Average sale? For a lot of stores, the evening gets plenty of traffic and turns less of it into sales. That gap is your 4-7pm problem, measured in dollars.

Do this today.
Compare your best morning hour to your best evening hour on conversion. If the evening loses, you’ve found money.

Step 2

Stop Scheduling Your Talent Like It’s 2005

Be honest about how your schedule gets built. Seniority gets the daytime shifts. The manager works when the manager has always worked. And the evening, your prime selling time, gets whoever is left.

Flip the logic. Schedule your talent against your traffic, not against tradition. That might mean your best seller anchors Thursday evening instead of Tuesday morning. It might mean you or your assistant shifts your week so a leader is in the building during peak hours, not just business hours.

The test.
Look at tonight’s closing crew. Would you put that exact lineup on the floor for a Saturday afternoon? If not, why is it good enough for your second busiest window?

Step 3

Give the Evening Crew a Game to Win

Here’s what the evening shift hears in most stores: nothing. The goals were set at the morning huddle they weren’t at. The recognition happened before they clocked in. By the time they arrive, the day already belongs to someone else.

Change that. Give the evening its own targets, its own quick huddle at shift change, its own scoreboard. Let them chase a number that’s theirs, not mop up what’s left of the day’s. Teams play harder when it’s their game.

Start tonight.
At shift change, give the closing crew one clear target for the evening and check the score with them before close. Two minutes, twice a night.

Step 4

Make Standards Hold Until the Last Customer

Walk your store at 7pm like a customer. Picked-over displays. Sizes not run. Fitting rooms backed up. Energy at half power because “we’re closing soon.”

But the customer at 7pm didn’t get the memo that your store is winding down. They’re comparing you to the best store they shopped all week, at any hour. Set the standard that the last hour looks like the first, train your closers to recover the floor as they go, and coach the evening with the same attention the morning gets. Closing strong is a standard, not a bonus.

Remember this.
The 7pm customer is paying full price. Give them the full store.

The Bottom Line

The 4-7pm problem isn’t a staffing shortage or a traffic issue. It’s a management habit. Stores get run for the hours managers like to work, not the hours customers like to shop.

So pull your hourly numbers, move your talent to where the traffic is, give the evening crew their own game and hold your standards to the final buzzer. The traffic is already showing up after 4pm. The only question is whether your store does too.
