The Second Week of September

There’s one week on the retail calendar where teams quietly fall apart or quietly get rebuilt. It’s almost here.

Nobody talks about the second week of September. It’s not on any planning calendar. There’s no countdown to it like Black Friday. But walk into any store that week and you can feel it. Summer just ended, and everything shifted.

Your summer staff went back to school or moved on. Your students changed their availability overnight. The customers changed too, from browsing vacationers to mission shoppers. And somewhere at head office, someone just hit send on the holiday planning calendar. It’s the most underestimated week of the retail year, and what you do with it echoes all the way to December.

Step 1

Take an Honest Roster Inventory

Before this week, your schedule worked. After it, you’re guessing. So stop guessing. Sit down and map exactly who you have now, what hours they can actually give you, and where the holes are.

Then go one layer deeper. Who on this smaller fall roster is ready for more? The student who stepped up all summer. The part-timer who could carry keys. This week resets everyone’s role whether you plan it or not, so plan it. Decide who grows before the schedule decides for you.

Book ten minutes with each person this week and ask one question: “What does your fall look like?” Availability, school, goals, all of it. No surprises in October.

Step 2

Start Hiring Before You’re Desperate

Here’s the math nobody does in September. You know you’ll need holiday staff. You know hiring takes weeks from posting to trained. And you know every other store at the mall starts looking in mid October.

So the store that starts now wins twice. First pick of the candidates, and enough runway to actually train them before the rush. The store that waits gets whoever is left and hands them a name tag on Black Friday weekend. You’ve seen how that movie ends.

Post your holiday roles now and ask your current team who they’d recommend. Your best people know other good people. That referral pipeline beats any job board.

Step 3

Reset the Standards While the Floor Is Quiet

Summer has a way of sanding down your standards. A shortcut here, a skipped routine there, and by Labour Day the store runs a little looser than it did in June. Left alone, that looseness compounds straight into the holidays.

This week is your reset button. Walk the store like it’s your first day. Re-set the expectations with the team you have now, many of whom weren’t there when those expectations were first trained. Fall traffic is still forgiving. Use it to rebuild the habits you’ll need when it isn’t.

Keep it focused.
Pick the three standards that slipped most over the summer. Retrain them this week, coach them daily, and don’t add a fourth until those three hold without you.

Step 4

Rebuild the Team Feeling on Purpose

Something else leaves in the second week of September: momentum. The summer crew had inside jokes, rhythms, a way of working together. Then half of them left, and the people remaining are working alongside strangers-to-be with the holidays looming.

Great managers rebuild that connection deliberately. A fall kickoff huddle. Goals for the season the whole team owns. Pairing new and returning staff on shifts so relationships form fast. Culture doesn’t survive a roster change on its own. Someone has to carry it across, and that someone is you.

Try this.
Hold a 15 minute fall kickoff this week. Where the store’s headed, what the season’s goals are, and why this team can hit them. Cheap coffee, real energy.

The Bottom Line

The second week of September never announces itself. There’s no banner, no countdown, no head office memo titled “your team just changed.” But it’s the hinge of the retail year. On one side, summer. On the other, everything that decides your December.

So treat it like the event it is. Map your roster, start your hiring, reset your standards and rebuild your team on purpose. The managers who use this week don’t have a better holiday season by luck. They built it, quietly, back when nobody was watching.
